If the question 'which printing equipment do we need' just landed on your desk — and you didn't come up through the print industry — this article is for you. I'm the office administrator for a mid-size B2B company. I manage all print and packaging purchasing: roughly $250,000 a year across 8 vendors, and I report to both operations and finance. I see equipment decisions from the budget side and the operational side.
When I took over purchasing in 2021, I couldn't have told you the difference between inkjet and laser. I'd never heard of a TTO printer or a DTF printer, and the phrase 'offset printing' meant nothing to me. Five years and a few expensive lessons later, I use a 7-step checklist for every equipment purchase. It won't make you a print expert. It will keep you from repeating the mistakes I've already made for you.
Step 1: Define the Job Before You Look at Machines
Before specs. Before demos. Before a single sales call, write down what the machine actually has to do. I sit down with my internal clients and ask six questions:
- What are we producing — brochures, labels, office documents, apparel?
- Monthly volume? Realistic averages, not pipe dreams.
- Substrate: paper, film, textile, packaging material?
- Color: brand-exact, or is 'good enough' acceptable?
- Who operates it, and what's their current skill level?
- What turnaround do we genuinely need?
Everyone thinks they've answered these. Most people haven't. In 2024, our marketing team asked me to 'look into a new press.' Two conversations later, the real need was short-run variable-data printing for direct mail. That's a digital job, not offset. Asking the questions before looking at machines saved us from buying the wrong equipment.
Step 2: Map the Technology to the Job
Here's the buyer-level version of the technology landscape. You don't need to be an engineer, but you need to know the categories.
Offset printing uses plates and shines at high volume with consistent color. When shops run high-volume offset printing, the name that comes up a lot with the operators I talk to is the Komori Lithrone line with the KHS Komori Hyper System — makeready times, they say, are dramatically shorter than on older machines. That speed directly changes the cost per job.
Digital presses skip the plates. Short runs, versioned content, personalized print. Komori also makes digital presses — I've seen one sitting next to offset machines in the same shop. They're complementary, not enemies.
Inkjet vs laser. This is the classic 'what is inkjet printer and laser printer' question. Buyer-level answer: laser uses toner and heat; inkjet sprays liquid ink. Laser wins for text-heavy office printing — faster and cheaper per page. Inkjet wins for photos and varied media. We have both in our building, because they solve different problems.
Specialized printers. A TTO printer (thermal transfer overprinting) handles variable data like batch codes on flexible packaging. A ColDesi DTF printer does garment decoration — that's the direct-to-film route our uniform supplier uses. Different jobs, different tools.
(Should mention: I had to Google half of these terms the first time around. Nobody expects you to know them instantly.)
Step 3: Run the Real Cost Math
The purchase price is not the price. It's the opening number in a conversation that should include four more:
- Consumables — ink, toner, plates, cleaning. Per job or per page.
- Service and maintenance — what does the contract plus expected repairs run annually?
- Labor — a new full-time operator, or just training for existing staff?
- Installation — power, ventilation, floor load, rigging.
I got burned on this in 2022. Found a machine from a new vendor, about $18,000 cheaper than our regular supplier. They couldn't produce a proper invoice — handwritten receipt only. Finance rejected the expense, and $2,400 came out of my department budget. The price was never really the price.
To be fair, the low sticker price looks great in the budget meeting. It's the operating budget that feels it later. What I mean is: run the math on cost per unit before you sign anything.
Step 4: Get the Color Conversation Uncomfortable
Color is where 'he said it would look fine' goes to die.
If you're printing brand materials, industry standards exist for a reason. Brand-critical color tolerance is Delta E below 2, if I remember correctly — trained observers can tell above that. Pantone spot colors rarely convert exactly to CMYK. For example, Pantone 286 C converts to roughly C100 M66 Y0 K2, but the result varies by substrate and press calibration.
The checklist move: ask each vendor for a Delta E report on your actual brand colors, printed on your actual substrate. A ton of buyers skip this. Then the new brochure arrives and your CEO puts it next to the old one and says 'that's not our blue.' Now it's a crisis instead of a spec check.
Step 5: Verify Specs With a Test, Not Their Demo
Specs are theory. Test is practice.
Commercial offset expects 300 DPI at final size. Large format passes at 150 DPI because viewing distance is greater. Newsprint is in the 170–200 DPI range. Paper weights have their own equivalences: 20 lb bond equals 75 gsm, and 100 lb cover equals 270 gsm. Useful for comparing quotes. Nothing more.
The test I insist on: my file, my substrate, my job. Not their demo. If a vendor won't run a live test on your actual job, that tells you something about their confidence. Seriously, at this price point, a live test is the minimum.
Step 6: Ask About Parts and Resale Value (Seriously)
Now the step almost everyone skips: spare parts and resale value.
Ask about parts lead times. Are common wear items stocked locally, or shipped from overseas? What's the typical resale value after five years? Is the used market active for this brand?
The resale question sounds like a finance person's hobby. That's exactly why it gets skipped. But when I've pressed operators on Komori, the two things that come up again and again are the KHS Hyper System's speed and the fact that used Komori presses hold value. That's not a rumor; it's a balance sheet fact. Equipment that holds value costs less to own, even if the sticker price is higher.
I know this feels like the boring part. Trust me on this one: boring questions have saved me more money than clever ones.
Step 7: Get It in Writing
Verbal specs aren't specs. Verbal pricing isn't pricing. Verbal timelines aren't timelines.
I knew I should get written confirmation on a delivery date, but I thought 'we've worked together for years.' That was the one time the verbal agreement got forgotten. The order arrived three weeks late, and I got to explain to my VP why our printers were sitting idle.
Now I send a confirmation email the same day: spec, price, delivery date, in plain words. Every single time. If a vendor won't put terms in writing, that's a red flag. The good ones don't mind — they want the spec locked down as much as you do.
Common Mistakes I've Made (So You Don't Have To)
- Buying capacity you don't have volume for. The happiest print shops I've seen matched equipment to realistic monthly volume, not the aspirational forecast.
- Treating purchase price as the whole price. Five-year cost is the one that matters.
- Skipping the parts conversation. A press is only as good as its parts pipeline. Downtime doesn't care about your brand.
- Accepting 'close enough' on color. Get the Delta E number.
A boundary note: this checklist worked for us because we're a mid-size B2B company with pretty predictable ordering patterns. If you're a seasonal business with demand spikes, or you honestly can't forecast volume, the math changes. Renting capacity through an outside print provider might make way more sense than owning equipment. That's a real option, not a compromise.

This list handles the buyer's side: scope, cost, color, specs, parts, paperwork. Use it to ask better questions, and make the vendors earn the order.
