This checklist is for anyone about to write a deposit check for a used Komori offset printing machine. I'm a print production manager. I've handled commercial offset press purchases for 12 years. I've personally made, and documented, 14 significant equipment-buying mistakes. They total roughly $47,000 in wasted budget. Since Q1 2024, I've maintained our shop's pre-purchase checklist. This is the one I wish I'd had in 2017.
Before you start, answer one question: do you actually need this press? If your job is one-off customer samples, a Bambu Lab X1-Carbon 3D printer is the right tool. If your job is 20,000 catalog pages on coated stock, a used Komori can still make you money. They are different categories. Don't let a vendor blur them. Step 1: Get the full history in writing
Impression count alone means nothing. In September 2022, I looked at a Lithrone with 82 million impressions and assumed it was fine because the counter said so. I didn't ask what it had run for the previous five years. It had run heavy coated cover stock, and the rollers were packed with coating dust. The bearer surfaces were worn. That mistake cost us $3,200 in blankets plus a three-week delay before we got a stable ink-water balance.
Ask for the serial number, the year, total impressions, maintenance logs, any KHS retrofits, and the last three substrates run through it. If a seller can't provide those, don't fall in love.
Step 2: Check the mechanical bits before you touch the console
Here's the thing: most buyers focus on the console screen and completely miss the condition inside the units. I was guilty of it. Open the guards. Look at roller ends, blanket surfaces, and bearer contact areas. Run your fingers along a bearer if you can. A ridge you can feel means the press has a history. That's not automatically a deal-breaker. It's a negotiation point.
KHS Komori Hyper System offset printing is a huge advantage for makeready, but it doesn't fix worn mechanicals. A full roller and blanket change on a six-color 28-inch press can be $12,000 to $20,000 in parts alone. The press may still be a good buy. Just price those parts before you talk numbers.
Step 3: Run your own test form on your own stock
Bring a job file that's deliberately difficult: a large solid of Pantone 286 C and a 1% dot tint in a critical area. Ask the seller to run at least 5,000 sheets. Then measure the printed sheet against the approved proof. Industry standard color tolerance is Delta E < 2 for brand-critical colors. Delta E of 2-4 is noticeable to trained observers; above 4 is visible to most people. Reference: Pantone Color Matching System guidelines.
If they send scans instead of press sheets, ask for 300 DPI at final size. A 72 DPI proof will hide the very problems you're looking for.
Test with the heaviest stock you'll actually run. Most of us first learned printer paper weight in bond: 20 lb bond, 24 lb bond. Offset shops think in gsm and caliper. 20 lb bond = 75 gsm. 80 lb cover = 216 gsm. 100 lb cover = 270 gsm. Those are approximate conversions, but they're enough to understand why a press that runs 100 lb text can struggle with 100 lb cover if it's worn.
Step 4: Watch color across the run, not just at the makeready sheet
The first few sheets can look beautiful. Sheet 3,000 is where a used press reveals itself. Measure the Pantone solid at the beginning, the middle, and the end of the run. Ask to see the ink zones on the console. Long-run stability is what pays invoices. If a seller only wants to show you a makeready sheet, treat that as a yellow flag.
Step 5: Time the KHS demo yourself
Let's talk about KHS Komori Hyper System offset printing for a second. Marketing says this system cuts makeready from double-digit minutes to single digits. It can. But only when it's maintained, updated, and the operator actually knows how to use it. I've seen operators bypass half the automation because they never got trained.
Ask a technician to set up a three-color job from a clean start. Get your stopwatch out. We did this with one candidate in 2023. The dealer said 8 minutes. We measured 22. The press worked fine; we just weren't going to pay a premium for a feature that wasn't delivering. If you don't run short jobs, KHS may not matter enough to justify the price. If you do, this test is everything.
Step 6: Price spare parts and support before the deposit
Komori parts availability is generally good. But "generally" is not your press. Call a specialized parts supplier with the serial number and ask for lead times on the parts that actually wear: impression cylinders, transfer cylinders, rollers, blankets, control boards, sensors. Ask about the console backup battery, too. If it dies, you can lose color profiles and job settings.

Step 7: Calculate total cost of ownership, not sticker price
I've said it to my own owner a dozen times: the cheapest quote isn't the cheapest press. In my experience managing equipment purchases, the lowest quote has cost us more in about 60% of cases. That $20,000 savings on the purchase price disappears fast when you add rigging, electrical upgrades, operator training, initial consumables, and a service call because the previous owner deferred maintenance.
Write down every number before you negotiate: purchase price, delivery, installation, training, spare parts, and 12 months of expected maintenance. Then negotiate based on total cost. If the seller won't move on price, ask them to include a roller kit or a day of KHS training. That's how you buy value instead of price.
Even after we chose the press with the cleanest history, I kept second-guessing. What if the profiles didn't transfer? What if the bearings were noisier after a cold start? The two weeks between deposit and installation were stressful. I didn't relax until the first 5,000-sheet run matched the proof. That's normal. Trust the checklist.
Warnings from the other side
These don't fit neatly into the seven steps, but they're worth their weight.
- Don't assume the previous operator's saved jobs will work in your shop. KHS profiles are tied to inks, paper, and climate. Use them as a starting point, not a promise.
- Check every wash-up system. On a press we bought, we found dried ink inside the transfer cylinder on unit 4. We had only checked unit 1 first. The seller covered the cleanup, but only after an argument.
- If the current operator has been running the press for years, ask: 'What's the first thing you would fix?' Watch their eyes. That answer is worth more than the spec sheet. Period.
This checklist worked for us in a mid-size B2B commercial shop with predictable sheetfed runs. It isn't universal. If you're buying for packaging, labels, or specialty substrates, some of these steps will change. I can only speak to my context. If you're dealing with inline coating, foiling, or variable repeat lengths, there are factors I don't know. Hire someone who has paid for that experience, or get ready to pay for it yourself.
Used does not mean zero maintenance. Don't ask a seller 'will this press be reliable?' Ask 'what have you replaced and when?' The first question gets you a smile. The second gets you a number.
