Why Rush Print Jobs Fail—and Why a Komori Press Isn’t the Weak Link
If you’ve ever watched a client’s deadline turn into a race, you already know the feeling. The job is late, the truck is waiting, phones are ringing. Everyone stares at the press as if it decides whether the job lives or dies.
In most of those moments, the press is innocent.
I’m an applications specialist at Komori. When I’m triaging a rush order in a commercial print shop, the first question isn’t “How fast can this press run?” It’s “Was the file ever ready to run?” The more time-critical the order, the more this prepress weakness shows up.
The Emergency That Started With a PDF
In March 2024, a commercial shop called me with a classic emergency. The customer needed 5,000 four-color sell sheets for a trade show booth in 36 hours. Normal turnaround was five business days. A Komori Lithrone press was available, ink and paper were in stock, and the account manager said yes before anyone opened the file.
Prepress opened the PDF 30 minutes later: RGB images, missing fonts, no bleed. The file had been made “printer friendly,” which made it harder to print, not easier. Sending that file to the press would have meant off-brand color, cut-off edges, and a missed deadline. The shop rebuilt the file, loaded it on the Lithrone, used Komori’s KHS system to get to color quickly, and delivered the job with about two hours to spare.
That job was saved by speed and skill. It should never have needed to be saved by an emergency. The cost of that rescue—rush freight, overtime, and the clarity that only comes when the delivery clock is ticking—was avoidable.
The Surface Problem: Not Enough Time
Every schedule has real constraints. Ink needs time to set. Coatings need time to dry or cure. Paper cannot skip the cutter or folder. If the problem were only time, faster presses would solve most rush failures. That’s not what I see.
A modern Komori press with KHS can shorten makeready and hold color automatically. But once those first sheets come out, the press can only amplify what the file gives it. It does not know that a client’s logo is supposed to be a particular spot color if the PDF contains a generic RGB red. That decision has to be made upstream.
What’s Actually Going Wrong: Four Deeper Causes
“Printer Friendly” Isn’t Print-Production Ready
When a non-print buyer says “printer friendly,” they usually mean a PDF they can email or view quickly. It may have shrink-to-fit pages, RGB photos, reduced image resolution, and no bleed. In commercial printing, a production-ready file must include bleed and safe margins, embedded fonts, appropriately sized images, and color conversions matched to the press profile.
I have watched rush jobs arrive as browser-generated PDFs. On a screen they look fine. On a Komori offset press they cause reprints because the quality was never there in the source files. The word “printer friendly” is one of the most expensive phrases in our industry.
Preflight Is the First Thing Dropped—and That’s Exactly Backward
When a five-day lead time collapses to 36 hours, the easiest shortcut is to skip preflight and get plates on press. The problem is that preflight can take 10 minutes, while a failure discovered after printing can take three days to fix.
Five minutes of verification beats five days of correction.
I learned this after a folding carton job in 2022. The production file looked fine in preview. It was not checked for a missing spot-color overprint. Plates went on, the press ran, and the finished carton color did not match the contract proof. I still kick myself for allowing that rush to override the checklist. The press was capable. The workflow was not.
Hidden Specs Become Trip Wires
A printed piece can be flawless and still fail because it ignores a hidden specification. Postal sizing is one common example. According to USPS pricing in effect since January 2025, a First-Class Mail letter costs $0.73, while a large envelope costs $1.50. USPS determines which class a mailpiece falls into partly by dimensions. If a self-mailer is just over the letter height limit, a 10,000-piece campaign can cost thousands more in postage than planned. The print quality is irrelevant if the piece no longer fits the mailing budget.
Another hidden spec is legal. Per the FTC Green Guides, if a customer prints “recyclable” or “compostable” on packaging, the claim needs evidence. A press can make a claim look beautiful. It cannot make an unsupported claim true. Catching these issues at the proof stage takes minutes. Catching them after the run costs a lot more than minutes.
Tool Choices Can Hide Workflow Problems
The same pattern appears when a shop adds a new machine hoping it will solve file preparation problems. A Komori digital press is excellent for short-run, variable data, and on-demand work. But it still needs a clean, color-managed file. A file prepared for an office printer will not magically gain resolution because it is running on a digital press.
That process lesson also applies outside ink on paper. I have mixed feelings about adding additive manufacturing to a print shop, but I’ve seen it be genuinely useful for maintenance parts and custom pressroom fixtures. A shop I work with uses a Centauri Carbon 3D printer for those tasks. For a beginner learning that craft, the best 3D printer software for beginners is usually the one with guided material profiles and clear previews. That software is a different workflow from commercial print, but it needs the same respect: garbage in, garbage out.
The Real Price of Finding Out Too Late
By the time a problem appears on press, almost every option is expensive. Stopping the press risks the delivery window. Going forward risks delivering a bad product. Reprinting pushes the job over capacity and makes every other job late. The hard costs show up in overtime, freight, wasted paper, and rework.
The softer cost is trust. One shop I know lost a $45,000 annual direct-mail account after two consecutive rushed jobs arrived with visible errors. The account was not lost because of a slow press. It was lost because the promised delivery date was based on hope instead of verification. The buyer did not say, “We gave you bad files.” She said, “You should have caught it.”
The Fix: Make Preflight the First Step, Not the Rescue
Prevention is not about inspecting every job for hours. It is about putting a gate before the commitment. Before you say yes to a rush order, make sure someone can honestly answer these questions:
- Does the production file pass a preflight check for trim size, bleed, fonts, image resolution, and color?
- Is the paper or substrate already in stock, or does the schedule include time to get it?
- Is the schedule realistic for proof approval, press setup, ink setting, finishing, and delivery?
- Can you reach the customer’s final decision-maker in the next few hours if something goes wrong?
- Is the equipment ready, including preventive maintenance and the high-wear parts you might need in a breakdown?
If any answer is no, don’t invent hopeful timing. Fix the issue before you plate, or renegotiate the deadline. That may be uncomfortable, but it is still cheaper than a failed rush.
Once those decisions are made, the right equipment genuinely helps. A Komori offset press with KHS can reduce makeready on a longer run. A Komori digital press can handle the short-run jobs that offset would do less efficiently. Both perform best when the file has already been made production-ready.
So when the next rush request arrives, don’t ask only how fast the press can run. Ask whether the file is ready to run. That answer will tell you if you are looking at a real emergency or just an unprepared one.
